NPCs that "think" and respond dynamically are a dream for game design. LLMs make it technically possible. The question: is it playable, affordable, and controllable? You decide.

What AI Enables

  • Dynamic dialogue. Player says anything; NPC responds in context. No rigid dialogue trees.
  • Emergent behavior. NPCs that adapt to player actions, world state. Feels alive.
  • Infinite variety. Same NPC, different playthroughs. Replay value.
  • Reduced scripting. Less hand-authored dialogue. AI generates; you curate.

The Pitfalls

  1. Latency. LLM API calls take 0.5–2+ seconds. In-game dialogue? Acceptable. Combat decisions? Not so much.
  2. Cost. Per-token pricing. High player count = high cost. Budget matters.
  3. Unpredictability. NPC might say something off-brand, offensive, or off-topic. You need guardrails.
  4. Consistency. Same NPC should feel like the same character. LLMs can drift.
  5. Offline. No network? No LLM. You need fallbacks for single-player or poor connectivity.

Hybrid Architecture

Scripted for critical paths. Main quest, key story beats. You control every word. No AI.

AI for optional / ambient. Side conversations, bar chatter, flavor text. Low stakes. If it goes wrong, less impact.

AI with strong constraints. System prompt: "You are [character]. You never [X]. Tone: [Y]." Reduce drift.

Fallback always. If API fails or times out, fall back to scripted or generic lines. Never leave the player hanging.

Technical Considerations

  • Caching. Common queries, pre-approved responses. Reduce API calls.
  • Local models. Run small LLMs on device for some games. Latency and cost down; quality may vary.
  • Context window. How much game state do you send? More context = better responses, higher cost.
  • Safety. Moderation for player input and NPC output. Avoid bad surprises.
